18、，其中凉菜18款，粤菜29款，本地菜12款，主食7款。新推出的鲜红茄山药炒腩肉、蒜蓉时蔬蒸虾球、烧肉焖豆卜、冰镇海蜇花、巧手拌野菜和卤水系列等，深受客人的喜爱。在不断研发菜品，推陈出新，保证每月能给顾客带来新的惊喜的同时，还适时推出了“新年大礼包”等促销活动，得到了不错的反响。2、先锋管理，打下坚实基础。出品组建立主管市场询价制度，规定各档口主管每周两次到市场了解行情，以最快的速度将市场新鲜的菜品及早引进，不仅增加菜品种类，同时还开拓了厨师研发新品的思路。此外，为提高工作效率，部门设立专人负责工程报修问题，出现维修问题统一上报统一跟进，确保工作顺利进行。楼面组实行领班统筹制，将素质高、能力强、

19、有培养前途的年轻人，大胆启用，坚持在岗位上培养，在岗位上锻炼，在岗位上成长。同时，在原有的主管、领班工作分配制度上，制定更加详细的分工制度，进一步明确划分区域，使工作更加明确化、精细化，并且，将服务员重新分组，指定主管、领班负责，责任到人，负责每位员工的技能水平及思想工作，使员工更好的在工作上、思想上有所提高，发挥所长。会议组实行例会“签名制”，在会议结束后，与会员工在会议记录内容下签字确认，由于特殊原因未能参会人员在学习会议内容后补签字，确保会议内容传达到位。此外，音响室针对不同节日的气氛，作出一套将会场背景音乐定期进行调换的方案。4楼面组与会议组分别将主管和领班补充到服务组里，一方面缓解了

20、服务人员紧张问题，另一方面深入员工，了解员工的实际工作困难及生活情况，也切实起到了带头作用，哪里需要就补充到哪里，收到了良好的工作效果，用满腔的热情坚守在工作的第一线。3、一专多能，实现高效作业。本季度，在大型接待情况下，楼面和会议服务人员紧缺的问题浮出水面，已经影响到了正常的工作和排休。鉴于此种情况，上级领导十分重视并且给予了大力支持，建立了帮工体制，以解燃眉之急。在优质服务“二线为一线服务，全员为客人服务”的理念指导下，各岗位员工轮岗学习补位，不但解决了人员紧缺的问题，也促使广大员工提升“一专多能”的素质，顺利完成接待任务，实现高效作业，促进了酒店的和谐发展。这正体现了“酒店各部是一家，和

21、谐发展靠大家”的团队精神。4、做好卫生，提供舒适环境根据周质检检查报告中提出的问题，各班组精细周期卫生清洁计划制度，制定更加详细的周期卫生制度，进一步细化周期清洁内容，将平时不易清洁的死角定期进行清理，同时，本着发现问题及时整改的原则，出品组各档口对门角的卫生和门上油渍进行了清理，楼面和会议分别制定了铁板烧房间、楼层茶水间、衣帽间等卫生表格，明确记录打扫时间和负责人，创造了卫生无死角的工作环境。5、节支创收，力拼首季开门红。餐饮一部积极响应酒店的整体安排部署，把节支创收这项工作落实到位，细分各项任务指标，明确责任，制定措施。出品组各档口根据实际需要，及时沟通，对下脚料进行合理利用，（如牛肉下脚

22、料做成丸子用在自助餐上；将银鳕鱼的下脚料研发出一道新品“铁板豉蒜银鳕鱼”）;将经过二次选用后的原材料调拨给员工餐使用，增加了员工餐的品种，减少了成本的投入。物价涨幅较大，针对当前形势及时对会议用餐、包桌菜单及自助餐菜单进行调整，引用廉价菜品丰富餐桌品种，使成本费用率控制在规定范围内。员工餐在保质量、降成本的基础上将菜品进行调整，使菜品从色、味、形上都有所改变（大米由原来的一等米改为普通米、菜品采用市场时令廉价品种等等），面条也由外购改为自己压，此举不仅降低了成本，还让客人及员工吃上了放心的面条。现人均成本已由原来7元/餐降到4.44元/餐。4会议组建立吧台，成立客用消费品、免费客用品等台帐，定

23、期向二级核算汇报核对数据。于此同时，针对免费客用品，成立了一套配备标准。5各班组量化内部物品使用，严格把控物品流向、流量，节约成本，提高效益。为保证在节约成本的同时有效实现创收增效，各班组定期开展教育培训活动，以期把整体服务水平提升到一个新的层次，致力于用无可替代的“软件”赢得顾客的心，从而实现创收增效，为首季开门红助力。二、加强教育培训，强化优质服务各班组开始优质服务班前演练，从每班次做起，有记录、有检查、有监督。严抓日常管理，加强优质服务的理念学习和实操演练，并针对正反面案例让大家结合自身做了深入的学习和理解，做好服务细节，提升服务质量。楼面部帮工及新近员工比较多，为加强巩固服务形象，楼面

24、管理层将这部分员工进行分组，责任到人，做好岗前培训工作，餐中督导工作、餐后检查工作，将其形成链条式，提高新进员工工作的严谨性。同时，楼面组设立专人加强迎宾、吧员及新员工的服务技能培训，此举不仅提高了员工业务技能，同时也在酒店任务紧、人员少的情况下及时补位，保质保量的完成工作。由于会议接待所需礼仪人员较多，酒店从各部门抽调人员组成礼仪团队，由礼仪队队长结合人力资源部对礼仪人员进行定期培训，主要包括礼仪服务基础知识、工作流程及要求，重点对颁奖服务程序进行了详细讲解，通过实操演练使大家熟练掌握。4会议组完善了VIP服务标准，并制定了考核内容，结合优质服务理念及行为规范等，对全员进行了相关培训。通过考

25、核，部门将选出两名VIP服务人员，针对重要接待做好VIP服务。此外还加大了对管理层的考核标准，更加具体和全面性考核主管领班的综合素质，树立标榜。5出品组对员工集中进行了食品卫生安全知识的培训。通过理论学习、案例分析和理论考试等手段向员工灌输保证食品卫生安全的目的、有效措施和食品卫生安全的重要性，通过讲解使员工对食品卫生的重要性有了更加深刻的认识。6对消防安全工作常抓不懈。在对广大员工进行消防培训演练的同时，由消防义务员定期检查区域消防设备，把问题消灭在萌芽之前。五、下月工作安排1、将每月推出新品改为每周推出新品，进一步做到月月有惊喜，周周有新品，保证三公司领导及客人常吃常新。将下脚料利用最大化，加强节能降耗工作。2、制定详细的培训计划、发挥老员工的作用，做好传帮带培训重点，让新同事在最短时间内了解部门情况及工作内容，尽早进入工作状态。3、密切配合相关各部门做好各项接待和日常工作。加强团队协作，深化全局观念，建立沟通机制，完善沟通环节，为提高工作效率打好基础。4、消防安全及食品安全是重中之重，我们将加大消防安全及食品安全工作这两方面的管理力度。餐饮一部第 10 页 共 10 页
