6、关人员均应以本制度与流程为依据开展工作。销售经理对所属销售员进行考核和管理。一、销售经理职责1、 对销售任务的完成情况负责;2、 对回款率的完成情况负责;3、 对本部门员工制度执行情况负责。随时对部门员工进行监督和指导,向销售总监提出对员工的惩罚和奖励建议;4、 对本部门员工的业务知识培训负责。每月定期对过去一月所发生的重点业务及技术问题组织大家进行讨论和学习;5、 对本部门人员出差过程管理和车辆使用及管理负责。责任到人,发现问题及时向销售总监提出奖惩建议;6、 负责制定年度工作计划、月度工作计划,并负责监督计划的执行及完成情况。如在具体执行过程中遇特殊情况需变更计划的应及时向销售总监提出建议

13、例会上向销售经理汇报下月的客户拜访重点计划情况,并接受销售经理的指导,并最终确定下月客户拜访与回访的重点;3)销售员按照客户拜访计划对客户进行拜访与回访,拜访目的一定要具体、要明确,同一客户若经3 次拜访后都不见有突破性,如没有新方案原则上不再批准下一次且同一客户的出差申请;4)在拜访与回访结束后,必须及时将拜访与回访信息(要有突破性进展的信息)向销售经理汇报,并及时提交出差报告和将相关信息如实记录并正确填写客户关系资料表与客户技术资料表,可采用电子版;5)销售经理对销售员的工作予以指导和安排。2、报价与投标流程此流程主要是针对集团客户统一采购的产品。1) 销售员在得到用户询价或招标的信息后第
14、一时间向销售经理汇报,由销售经理决定是否参加比价或投标(重大比价或投标需向公司高层请示);2) 对用户的询价书或招标信息进行整理(必要时由技术部协助);3)技术部对相应产品的技术参数进行协助和支持;4)采购部(生产部)对报价产品的原材料采购价格及交货期进行调研后确认;5)销售部经理对最终报价或标书进行审核(重大比价或投标需向公司高层请示)确认后方可进行打印;6)制作出正规的报价单或投标书,装订成册盖章后发出参加比价或投标。、商务谈判与签订合同流程销售员在与客户谈判前应做好充分的准备工作,保持整洁的仪容仪表,以良好的精神状态面对客户。1) 销售员在征得大区经理同意给客户报价或投标后,根据实际情况
