1、 谨以此论文献给勤劳勇敢的中国人民。 - 蔺鹏 寿光市水木清华 26 号住宅楼项目进度管理研究 寿光市水木清华 26 号住宅楼项目进度管理研究 摘要 近年來,房地产业不景气,这与一、二线城市地价、房价持续上涨,热度 不断,多地政府相继出台限购政策息息相关。但在县级市层面下,对住房的刚性 需求仍然强劲。以此背景,为了响应寿光市政府对城乡一体化、均衡建设、文化 建设的号召,满足寿光市居民对改善居住环境及城市面貌的迫切要求,寿光市富 邦房地产有限公司致力于寿光市城市环境的改造,全力促进物质资源和文化资源 的相互融合,提出了水木清华房地产开发项目。该项目符合国家相关产业政策及 寿光市城市建设规划要求,
2、不仅顺应了寿光市市委、市政府科学规划、有序建设 的号召,同时,有利于改善寿光居民的居住条件,也是促进相关产业发展,拉动 经济增长,发展地方经济的需要。同时,房地产项目 一 旦展开,其规模通常都相 对较大,花费的时间和成本也比较多,再加上技术和管理能力有限,所以,其项 目开展也伴随着非常大的风险。所以说,一定要加强对项目施工进度的管理,这 不仅能确 保施工单位的正常工作进度,而且也能提高自身竞争优势。 论文从项目管理中进度管理的界定与进度计划控制的一般方法入手,讨论 了一般建设项目进度管理的方法。然后,根据水木清华 26 号住宅楼项目建设的 实际情况,分析了项目的特点、管理重点、总体目标,为其后
3、的进度计划制定打 下了基础。通过相关理论方法,并配合使用 WBS、 工作责任矩阵、任务持续时间 估计等手段对项目进度管理进行了较为深入的研究。论文对项目进行了工作结构 分解、 WBS 编码,其后对针对各项分解工作,进行了紧前紧后工作的确定以及持 续时间的估计与确定。其后,运 用相关软件技术,绘制了项目的双代号网络图与 甘特图,并确定了项目的关键路线,进而推算出项目的可能总工期,以及在合同 要求工期内完成的概率。随后,针对进度控制的基本流程、原则进行了讨论。确 定了以动态监测、偏差分析、进度更新等方法对项目进度实施有效控制的思路, 从而确保项目进度管理目标实现。 为保障水木清华 26 号住宅楼项
4、目能够有效实施计划控制,论文从组织管理、 技术、劳动力、物资、冬雨季施工、奖惩制度等多方面制定了项目实施进度控制 的保障机制。确保水木清华 26 号住宅楼项目进度管理的顺利实施,同时实现资 源利用 效率最大化,提高整体管理水平,确保项目进度目标实现。 关键词:住宅楼项目;进度管理;进度计划 ; 进度控制 Research on project schedule management of Shougaung Shuimuqinghua No. 26 Residential Building Abstract In recent years, the real estate downturn,

The project is in line with the requirements of national industrial policies and Shouguang urban planning, not on
8、ly conforms to the appeal of scientific planning and orderly construction of Shouguang municipal government, at the same time, help to improve the living conditions of residents in Shouoguang, but also promoting the development of related industries, stimulating economic growth and developing the lo

Meanwhile, once the real estate has been launched, its size is usually relatively large and also the time and cost, plus the limitation of the technical and management ability, therefore, the carry on of the project is also accompanied by a very big risk. So, we must strengthen the mana
10、gement of project construction progress, it not only ensure the normal work schedule of the construction, but also to improve their own competitive advantages. This paper starts from the general methods of the definition of schedule management and schedule plan control in project management, discuss
11、ed the approach of general construction project schedule management. Then, according to the actual situation of the construction of Shuimuqinghua No.26 residential building, analyzing the characteristics, management focus, overall objective of this project to make a foundation for the following sche
12、dule plan. Through the relevant theoretical approaches, and with the WBS, work responsibilities matrix and the estimation of the task duration to make depth research on the project schedule management. This paper makes the work structure explaining, WBS codes, then based on them, carried out the wor
13、king time and the estimation and determination of the duration. Thereafter, using relevant software technology to drawn the arrow diagram and Gantt chart and determine the critical path of the project, and then calculate the total possible duration of the project, as well as the probability of the c
14、ontrol work completed during the period. Then, discussed the basic process and principles of the process control. Determining the routine which is based on the dynamic monitoring, error analysis and project progress updates to effectively control the project, thus achieving the objectives of the pro
15、ject progress management. To ensure the project of Shuimuqinghua No.26 residential building can be effectively controlled, this paper from the organization and management, technology, labor, material, winter rainy season, rewards and penalties rules and other aspects to make the support mechanism fo

To ensure the smooth implementation of the Shuimuqinghua No.26 residential building, while maximizing the efficiency of resource, improving overall management level to ensure the achievement of the goals of project progress.
