1、项目工地例会制度第一章 总则第 1 条 目的为了完善工程管理制度,加强对在建工程的进度、质量、投资控制的管理,提高工作效率,加强建设单位、监理单位、施工单位等有关方面的协调及联系,切实解决工程建设中实际存在的问题。第 2 条例会的类型(1)监理例会,所谓监理例会建筑施工过程中,由监理单位组织施工单位、建设单位进行生产协调例会。会议周期根据具体工程商定,一般为一周一次。(2)部门例会,顾名思义就是部门内部召开的围绕工作和部门建设的会议,主要解决部门内部工作问题和传达公司要求的会议。一周一次,必要时可以加开。(3)专题论证会议:针对部门工作解决某一技术问题而召开的会议(4)专题协调会议:针对现场施
2、工过程中出现的有关序衔接、工作交叉、施工作业较为复杂的施工协调会议。第 3 条 工程例会的组织(1)监理例会为定期会议,每次例会时间由各总监理工程师与建设单位代表协商确定,监理例会时间以经确定不得随意更改,除非特殊情况另行通知。(2)部门例会为定期例会,一般确定为每周一或周末,具体时间由部门领导按需要确定。主要是:1 听取部门员工一周工作汇报、下周工作安排;2 提出工作中需要领导解决或者协助解决的问题;3部门领导通报公司近期重大决定、传达公司领导决策和公司对部门的工作要求;4 纠正部门员工工作中的不足和需要改进的工作,协助员工进步。(3)专题论证会议和专题协调会议,为不定期会议,一般由个参建单
3、位领导,按照工程实际进展需求,协商时间,组织召开。(4)会议一般由组织方指派主持人。(5)会议召开前组织方应提前通知与会人员,并告知会议主要议题及要解决的问题。(6)与会人员参加例会时需签到,收到例会纪要后需签收。第二章监理例会会议第 4 条 监理例会会议程序(1)监理例会首先由施工方总结上周生产计划的完成情况、完成施工部位的质量情况等。(2)汇报上周例会上监理、建设单位提出问题的整改情况。(3)施工方提出下周施工计划和需要协调解决的问题。(4)监理对施工方上周工作安全、质量、进度评价,下达本周工作重点及注意事项。(5)建设(监理)对施工方需要解决的问题给出处理意见,提出安全、质量、进度方面的

11、并将下月工程建设的安排列入该会议的议程。第 5 条 会议决议的落实(1)工程监理例会纪要是过去一周工程建设的集体检查和全面总结,对在 建工程具有指导意义。(2)监理单位及驻项目各专业人员在日常监理过程中,应把例会纪要所提出的施工、材料供应、投资控制以及各工种、各专业之间的协调问题作为监理的一项具体工作内容,并对各种问题的解决情况作监理记录,并在下次的例会上对上述问题的解决情况做出汇报。(3)总监理工程师或工地总监代表应督促各施工单位在工程建设中严格遵守工程例会对工程建设中发生的问题所做出的结论处理施工与其他矛盾,并要求 施工人员于下次例会上,汇报上次例会纪要中有关问题及处理情况和有关结论的落实
