18、2023年度,宾馆的常规培训已经做到: 1、次次有计划,月月有主题 在2023年年底,就已经根据宾馆培训需求调查分析,制定出包括各岗位培训 在内的年度培训计划。在2023年4月份起,为了加强领班级管理人员的培训责任心,也要求非培训员俱乐部成员的前台领班也必须制订月度培训计划。 根据已制订的计划以及实际工作情况,在全体员工中每月开展一个培训主题,包括年度暗访情况总汇、内外有声服务的诱惑、饭店产品知识、岗位操作技能、服务的三化、年度服务质量情况分析、提高效率小窍门、提高工作责任心等。本年度尤其加强了包括暗访、服务质量事故在内的以案例形式进行培训,达到吸取经验、引以为鉴的目的。各部门均能完成任务,但
19、部分培训效果在实际工作中不明显,且由于新老员工的问题,存在培训态度不积极,过于被动的现象。除每月主题培训以外,各部门或班组也根据实际工作情况制订并开展了相应的 培训,培训内容都能贴近实际工作,但在内容的变化和教学的方式上仍有待改进。本年度培训场次共427次,参训员工共5039人,培训时间共542.5小时。 2、重视新员工培训,加强培训跟踪 新员工培训一直在培训中占有重要地位,根据饭店管理部下发的新员工入职培训教材以及实际情况,总办统一了课程包括员工手册员工行为规范、饭店知识、集团公司及萧山宾馆简介 、饭店意识、周边旅游城市及交通、职业道德及饭店礼仪、卫生防疫知识、饭店消防安全知识、集团公司服务
20、理念、形体训练、托盘训练等。在此基础上进行了综合试卷的考核,成绩纪律在挡。在培训对象方面,不再仅仅针对整批的实习生或培训生,一般情况下,每月都安排12次新员工培训,或者在单个进入的新员工(包括临时工)数量到达5个以上也安排一次新员工入职培训。本年度共举办新员工入职培训11次,参训员工共262人次。 在培训效果方面,本年度加强了跟踪检查,如要求除临时工以外的每位新员工从培训的第一天起就要填写新员工培训记录表,写出每日所学内容以及掌握情况,并由领班或指导师傅签字点评确认,上交总办存档,便于总办对新员工培训情况的了解和检查。另外,宾馆还多次组织新员工在岗的跟进培训,如举办设施设备维修及保养,财务知识
21、讲座、服务意识的回炉培训等等。 3、外语培训 四月份起由公关部的xx执教进行2023年在员工中进行了日语和英语的培训。进行了为期三个月的日语培训,学员采取自愿报名的形式,经筛选后共22人参加。三月份起在宾馆前台部门中开展了“每日学英语”活动,由总办编辑有关日常英语培训资料,下发至各部门,采取化整为零式由领班在例会前进行简短授课。八月份起开办了英语培训班,分为综合基础班、综合提高班、餐饮提高班、前厅提高班及客 房提高班。尤其是综合基础班,从最基本的音标着手,循序渐进,得到员工的好评。外语培训对宾馆来说是一项重要而有艰巨的工作。从本年度的外语培训来看,已经采用了化整为零、分层培训等新的培训方式,为
22、员工学习外语提供了更好的环境基础,促进学员学习积极性,获得学员的好评。但仍然存在着虎头蛇尾的现象。究其原因有: 工作和学习时间发生冲突,学员愿意在课堂上认真学习,但不愿在业余时间学习; 领班英语基础偏差,无法承担起日常培训; 员工工作经常翻班,无法参加所有的培训课程,经常跟不上课程进度。 二、管理人员培训 管理人员的素质高低对整个宾馆的综合素质起着举足轻重的作用。本年度主要 从部门经理级管理人员培训和领班级管理人员培训两处着手进行。 1、“读一本好书,上好一堂课”活动贯穿了2023年整年。主要由总办或部门经理自己购书,通过部门经理级管理人员的自行学习和准备教学资料,在每月14日、28日轮流为领
23、班级以上的管理人员进行授课。在一定程度上促进了部门经理学习的积极性,提高了管理人员的文化素质。另外,部门经理也陆续参加了饭店管理 部组织的专项研讨班。 2、组织领班级以上管理人员参加各类培训。如饭店管理者的语言艺术、法律纠纷安全与消防、增强管理意识,提高管理技巧 、口语表达的理论和技巧、企业文化讲座等等。 本年度对领班级管理人员的考核比较多,在一定程度上促进领班级管理人员自学的积极性;但是培训相对来说欠少。尤其是发挥领班级管理人员主观能动性的研讨、交流等未能组织。 三、培训员俱乐部活动 1、培训员资格认证。四月份在饭店管理部的组织下,包括总办培训员在内, 所有培训员都进行了理论和实践的考核。总
